Test Process Analysis and Recommendations
Customer Opportunity/Issue/Problem: Internal IT unit had been consistently under delivering on the quality of their application validation and now found it difficult to deliver validated software at the rate required by their development organization.
Engagement Goal: To recommend changes to the validation organization that would increase their quality and throughput.

Engagement Description: The iTQP project team conducted a formal analysis of the validation organization, including their interfaces with related teams, including the development, and deployment areas.
The analysis focused on the following topics:
  • Reports by management, as well as both development and test leaders documenting:
    • Internal QA processes
    • Perceived process weaknesses
    • Tangible consequences of process limitations
    • Governance mechanisms
  • External processes governing interaction with QA
  • Interviews of test leads and test engineers
An action plan was delivered at the end of the engagement. Included among the recommendations were:
  • Redefinition of validation team reporting and responsibility structure
  • Creation of a formal failure and defect assessment team including the associated processes
  • Redefinition of process governing hand-off from development to validation team
  • Creation of a ‘clean room’ build machine, and definition of the processes related to hand-off of new application versions to validation
  • Redefinition of the formal test environment, which emphasized a facility that was dedicated exclusively to validation
  • Reprioritization of functional test automation resources based on more stringent ROI objectives
Key Result: Based on this action plan, the client organization deployed a set of resources and processes that improved the quality of delivered applications and the speed with which the applications are validated. These results were confirmed with fewer failures reported in beta testing, as well as substantially decreased validation cycle times.
